Part I: Understand your business

This is the starting point of our Salesforce assessment! We work with the project sponsors to understand what your vision for Salesforce is, and how it links to the company organization and business model. So, we go deeply into the documents available to understand your business and processes. Then, it’s all about identifying key areas and stakeholders linked to Salesforce to understand how they best work together. This allow us to plan in depth the approach for the audit activities. Let’s see the steps of this point in more detail:

Business Vision:

Understand with the sponsor what is the company’s vision for Salesforce, and how it relates to the business activity and its internal areas.

High Level Process Map:

Acquire a high level view of processes supported on Salesforce. It involves understanding boundaries and collating available documentation, existing KPIs, reports and dashboards.

Audit Plan:

Based on the initial sessions to understand how the company is structured, we propose a plan to deep dive on each of the areas being audited.

Part II: Salesforce functional audit

Let the audits begin! We apply our joint knowledge and engage with you to gather all the relevant inputs about processes, functions, relevant KPIs and data points that enable your business to execute. We make the best use of our Salesforce expertise and best practices, engaging on workshops with key stakeholders who own the knowledge to understand pain points, limitations and successful strategies. Also, we pay close attention to cross-functional processes and how these are being owned and managed. See how:

Org and Data Analysis:

Even before engaging with key stakeholders, we execute your business processes in Salesforce. This activity give us an early view of how the system and its potential pain points. It will also help us better conducting the discussion at the stakeholder workshops.

Day in the life of:

We get together with your business users and walk on their shoes to truly understand how they perform their daily activities. We review all the use cases, understand why activities are done the way they are, and gather users feedback on how Salesforce helps them, and where they really see value in it.

Business Findings:

In this phase, we build a document consolidating the key points raised by the stakeholders during our observations. This enables us to map areas of improvement, and the level of adoption and satisfaction with the current systems functionality.

Part III: Salesforce technical audit

And the audits go on, and on, and on! Now, we assess your level of standardization, functional and technical skills. The output of our health check will be a set of recommendations and a roadmap for improving usability and performance. We validate the architecture and check for technical debt. We also recommend changes and provide change accelerators. This technical audit includes a workshop approach aimed at further understanding development processes. It also involves a direct access to a sandbox to perform a detailed validation of how your team manages Salesforce. Here are some of the tasks included in it:

Salesforce and AppExchange Assessment Tools:

We run and translate the output of a series of Salesforce tools (e.g. Optimizer, Security Health Check) and data analysis tools (e.g. Field Trip). Our goal? To understand compliance and usage of your CRM instance. Then, we map this knowledge back to the functional findings.

Development and architecture standards:

We assess your degree of standardization and development of best practices, naming conventions, code coverage, environment management and deployment methodology (e.g. continuous integration).

IT Findings:

At Stellaxius, we deliver a document including all our IT findings that consolidate the key points identified during the technical analysis.

Part IV: Document & Recommend

Here comes the really interesting part of our Salesforce assessment! At this point, we create documentation to list all the findings and recommended actions, so you can improve the current processes and systems. We always discuss these findings /recommendations with key stakeholders, and decide together how they can be placed against a prioritization matrix. Based on this matrix and additional inputs from stakeholders, we build a high-level roadmap to implement the recommendations. Check the process below to better understand this part:

Recommendations:

We develop detailed recommendations and associated benefits in addressing the issues identified in the previous phases. These recommendation are grouped into relevant areas of focus, so that we can better identify functional groupings that make sense to addressed in tandem.

Complexity vs Value vs Urgency Matrix:

We provide a consolidated view of the recommendation scoring against 3 axis (complexity, value, and urgency). We complete this matrix together with your team, and our facilitation and insights. The outcome is a joint agreement between all stakeholders, so as to enable a faster turn-around for an actionable roadmap.

Roadmap:

We deliver a roadmap to implement the approved backlog resulting from the recommendations. This roadmap is aligned with the above matrix and other factors (e.g. Urgent + Low Value can be higher priority if it is regulatory). Depending on the nature and maturity of your development, we also define a delivery schedule.
